Five hundred applications is roughly two full working days of honest reading. Fifteen seconds per CV is not honest reading; that is pattern-spotting on a document designed to trigger patterns. Real assessment against real criteria runs two to three minutes per application, and two to three minutes times five hundred is somewhere between sixteen and twenty-five hours.
So when the question is how to screen 500 job applications in under an hour, the answer has to explain where those hours actually go and which of them can be removed without removing the judgement. The short version: you cannot read five hundred CVs in an hour, and you do not need to. You need to make five hundred decisions, and that is a different task.
Why Manual Screening Costs What It Costs
Break down what happens when a person assesses one application properly. They orient themselves in an unfamiliar layout. They locate the sections relevant to the role. They search for evidence against each requirement, which means reading past a lot of material that is not relevant. They form a view per requirement. They form an overall view. They write something down.
The judgement itself, does this evidence meet this requirement, takes seconds. Everything around it is search cost: finding the evidence in an unstructured document written to no standard. On a two-page CV with a nineteen-item skills section, search cost is the overwhelming majority of the time spent.
That is the target. Remove the search, keep the judgement.
The Workflow
Step 1: Reduce the Criteria Honestly (15 Minutes, Reusable)
Take the job specification and find the requirements that actually determine success. Most adverts list ten to fourteen; almost always two to four decide the outcome. Everything else is either a nice-to-have or a line someone copied from a previous advert and nobody questioned.
For each genuine must-have, state the minimum evidence you require. Not "experience of managing budgets" but "evidence of personally holding budget responsibility, with an indication of scale". The specificity is what makes consistent assessment possible, and it is what makes the outcome defensible later.
Order them by how many candidates each will eliminate, hardest filter first. This matters for step four and it is the single biggest lever on total time.
This step is reusable. Run the same role again and it costs nothing.
Step 2: Batch Intake (5 Minutes of Your Attention)
Upload the whole cohort before you start assessing, rather than working through it in dribs and drabs. Uploading takes a few minutes of your attention, split across more than one batch if your plan caps batch size, and the processing then runs unattended while you get on with something else.
Assess the whole cohort together rather than in rolling batches. This eliminates ordering effects, where a mediocre application reads as strong because it followed three weak ones, and it means one standard applies to everybody.
Strip fields you do not need before assessment: date of birth, full address, national insurance number, and equality monitoring data, which should never reach a scoring process. Where your policy requires anonymised sifting, anonymise the text being assessed rather than just the display.
Step 3: Evidence Extraction (Unattended)
This is the part that replaces the search cost. For each application and each criterion, the system locates the relevant passages, classifies the strength of the evidence, and presents the source text alongside a proposed outcome.
The output that matters distinguishes three states, not two: evidenced, evidenced but weak, and no evidence found in the document. That third state is not a judgement about the candidate. It is a statement about the document, and it needs to lead somewhere other than rejection, because terse CVs are written by good candidates too.
Step 4: Review by Criterion, Cascading (About 35 Minutes)
Here is the step that makes the hour work, and it is free.
Do not review candidate by candidate. Review criterion by criterion, and cascade: assess your hardest must-have across all five hundred, then assess the second criterion only on those who passed the first, and so on.
A realistic funnel on a mid-level role with three real must-haves:
- Criterion 1 across 500 candidates to roughly 180 progress.
- Criterion 2 across those 180 to roughly 90 progress.
- Criterion 3 across those 90 to roughly 45 reach the shortlist.
That is about 770 individual judgements, not 1,500. And because the evidence is extracted and presented, the clear cases, strong evidence or none at all, resolve in one or two seconds. Only the genuinely borderline ones need twenty or thirty seconds of thought, and they are typically a modest fraction of the total.
At an average of roughly three seconds per judgement, 770 judgements is around 35 to 40 minutes. Comparing like with like across a whole cohort is also considerably more consistent than rebuilding the standard on every new document, which is the other reason to work this way.
Step 5: Route the Unresolved Rather than Rejecting Them (5 Minutes)
Candidates whose documents contained no evidence on a critical requirement are unresolved, not unsuitable. Put them in a separate bucket with a generated probe: the specific question that would settle it.
For a small number this is worth a two-minute call or a single clarifying email. This is the step that stops evidence-based screening from quietly becoming a filter on CV-writing ability, and it regularly surfaces strong candidates who would otherwise have been lost.
Step 6: Record and Hand over (5 Minutes)
Export the outcome with the evidence attached: per candidate and per criterion, the outcome, the source passage, the person who confirmed it, and the reason. Hand the shortlist to the hiring manager together with the probes for each candidate's weakest evidenced requirement, so the first interview resolves real uncertainty instead of covering general ground.

- Criteria definition: 15 minutes, one-off and reusable.
- Batch intake: 5 minutes of attention.
- Extraction: unattended.
- Cascading review: 35 to 40 minutes.
- Routing unresolved: 5 minutes.
- Record and handover: 5 minutes.
Around 55 to 70 minutes of human attention for 500 applications, against 16 to 25 hours of manual assessment. On a repeat role, with criteria already defined, comfortably inside the hour.
What This Does Not Do
Three honest caveats, because overselling this internally is how good processes lose credibility.
It is a triage pass, not a hiring decision. It produces a defensible shortlist. Interviews, assessments and references still do their work.
It cannot fix vague criteria. If your must-haves are written loosely enough that two experienced assessors would disagree on what they mean, the process will apply one interpretation consistently. Better than inconsistency, but the real fix is upstream.
It does not eliminate judgement, and should not. A human confirms every outcome with a recorded reason. Beyond the data protection position on solely automated decisions, a rejection nobody can explain is a rejection you cannot defend.

Criterion-based assessment tends to help them, because it looks for evidence of the requirement wherever it was gained rather than for a familiar job title or employer. Career changers and candidates from adjacent sectors are usually the ones most disadvantaged by title-based screening.

By separating "no evidence found" from "evidence is weak" and routing the first to a probe rather than to rejection. It costs a few minutes across a cohort and it is the specific safeguard that keeps the process from selecting for self-presentation.
